Before any action, especially when you are facing foes, you have to roll initiative. I asked for that roll twice; heard nothing from you or Malachai. You said you were going to cast animate dead. That's what I had planned for you to do. Here is my message from Monday, April 15:

Again, no response from you. So, I rolled Initiative for the Goblins and Hobgoblins. My rule in these situations is if you do not roll Initiative for your character, then you automatically act at the end of the round. I'm not going to roll Initiative for players; especially not when I have NPC's to roll for.

Good question. Thanks to Teodor's light stone, you didn't see them because it fucked up your infravision.
As for Cos and Mal, Mal heard them and came back to report to you. Goblins and Hobgoblins have infravision too. In fact, they probably see in the dark better than you guys. So they hid themselves as best they could and I rolled to see whether any of you spotted them. And you didn't. So, you were ambushed.
Even with all of this, your character is a tank. He never got hit by the barrage of arrows and bolts. So, I had him beginning his spell at the end of the round:

But then the leader, who's initiative was 4, tossed a thunderstone near Strot and Teodor, thus, effectively ending the round for them.
