The timing on this one got real weird.
Might I suggest a slight variation of the initiative/posting order? It's one I've used in the past with great success.
In short, it's a form of group-initiative without losing individual initiative rolls, by using the monsters/NPC turn as the round-break-point. The players rolling a higher initiative than the monsters go first, then all monsters/NPCs, then all players, all monsters/NPCs, players, etc. This way, we're also acting on the current situation, and not backtracking hypothetical situations (like Finnick knowing he'd go down if attacked).
For example (last fight):
First round (those player with initiative higher than monsters/NPCs can post first, players can post in any order, only using initiative if needed)
18 - Kevann
17 - Gill
11 - Glinsael
8* - Kojik
7 - Finnick
6 - ALL monsters / NPCs <- GM post, first round summary and ALL monster/NPC actions
Second round (all players can post in any order, only using initiative if needed)
4 - Ayanna <- players with lower initiative than the monsters now join as well (and technically have the highest initiative in the group from now on, if it is needed)
18 - Kevann
17 - Gill
11 - Glinsael
8* - Kojik
7 - Finnick
6 - ALL monsters / NPCs <- GM post, second round summary and ALL monster/NPC actions
Third round (all players can post in any order, only using initiative if needed)
4 - Ayanna
18 - Kevann
17 - Gill
11 - Glinsael
8* - Kojik
7 - Finnick
6 - ALL monsters / NPCs <- GM post, third round summary and ALL monster/NPC actions
